How two restauranteurs prevent friction and frustrationHow two restauranteurs prevent friction and frustrationCraig and Annie Stoll opened Delfina restaurant in San Franciscos Mission District in 1998. The husband and wife team borrowed money and maxed out their credit cards to make it happen. Delfina has been a hit with locals and critics ever since. In 2008, Craig won the James Beard Award Award for the best Chef in the Pacific region (California and Hawaii). Delfina is renowned for its seasonal Italian dishes, rustic pastas and pleasures ranging from roasted whole baby cauliflower, to grilled Monterey Bay Calamari, to a huge steak - a dry-aged bistecca alla fiorentina. Craig and Annie have built a mini-empire, the Delfina Resturant Group, which comprises the original fine-dining Delfina, Laconda (inspired by casual osterias in Rome), and four mafiatorte Delfina restaurants (with a fifth on the way) that serve wonderful pizza (below is one of my favorites, Salsiccia) along with di verse Cal-Italian dishes ranging from stone fruit salad, to meatballs to mussels.Craig and Annie are the co-stars of the new episode of our FRICTION podcast, Cant stand the heat? Get out rid of the friction. Roughly speaking, Craig focuses on the managing the food and chefs and Annie focuses on servers and other the front of the house issues - and is deep into management details ranging from hiring and firing, to daily crises, to dealing with upset customers. That said, they talk about and work on all things Delfina together - and there is a healthy, and loving, tension between the two, as their styles, focus, and skills are so different and so complimentary.They view their challenge at Delfina, Laconda, and Delfina Pizza as akin to putting on a Broadway play every day. Or more precisely, six (soon seven) different plays each day. I was taken by how much they rely on rhythms to constrain and coordinate action (much as professor Kathy Eisenhardt suggested in her FRICTION episode on simple rules). They watch for missed handoffs, delays screw-ups, and other subtle hints that things have gone off the rails, or are about to do so. All of us at Stanford eCorner who work on the FRICTION podcast believe this is among the fruchtwein engaging and instructive episodes in the (now) two-season series. I suggest you listen to it. This written piece (or the transcript) cant replace the grit, good humor, mutual affection conveyed by Craig and Annies voices.To whet your appetite for the podcast, consider a few of my favorite prozentzahls (some lightly edited for clarity and length) and some light analysis. Their focus rhythm and red flags starts bright and early with Annies daily routineAnnie I see the emails that come through from every single restaurant, and I also see everything thats uploaded to Box in our Cloud to keep my finger on the pulse. Also, first thing in the morning, at 600 in the morning, with my coffee, I go through the reservation books, and Ill never stop d oing that.This habit enables Annie to link the daily rhythm of her actions to the daily rhythm of life in each restaurant. And consistent with what Huggy Rao and I discussed in Bad to Great, this duo is especially focused on averting and repairing problems. As piles of research demonstrate, bad is stronger than good, so eliminating the negative is essential for sustaining and spreading excellence in any organization. Annie and Craig know that things will go wrong, that things can always be a little better, and thus look for red flags at every turn. As they saidAnnie I mean, its off the rails every minute.Craig Every day. Its not will something go wrong today? Its what will go wrong today?I was taken with the ripple effects that Craig described in the quote below - a compelling illustration of why many small problems are essential to nip in the bud - especially those that are linked to other essential and interconnected tasks. He explains how a few missing spoons can trigger system ic friction and frustration for servers and customersCraig Theres just so many moving parts, that if one of them is out of sync, or out of rhythm, it messes everything up. If the dishwasher is not doing their job, and washing things, and then bringing them out to the dining room, putting them where theyre needed, then the servers dont have any spoons to go and set the table with. It slows them down, and theyre not there for the guest who didnt like their soup, so the guest is upset, cause theyre flagging down the waiter, and the waiters off trying to get a spoon. This simple spoon that he needs, because the dishwasher wasnt trained, or is too slow, or didnt show up that night, or whatever, so theres this domino effect.Craig and Annie also use predictable rhythms to help their employees and themselves plan and coordinate predictable and necessary, but less frequent, activitiesCraig We still personally do the new hire orientations. Every six weeks, its the Annie and Craig show.Annie I ts very important that everybody knows and understands our culture and values - that we live by, that everyone needs to live by. So in those orientations, we go through the mission statement and the core values, and how we started and who we are. So that can never change.Finally, returning to the bad to great theme, Craig talks about constantly making small changes that improve the customers experience, save money, and are opportunities to teach his staff skills and accountability.Craig Every restaurant I walk into, I immediately adjust the lights and music. Cleanliness, I mean, I look for smudges in mirrors, I look for recycling, composting, and trash. So one of the first things I do when I walk into one of our kitchens is I go straight to their composting bin, and the trash bins, and the recycling. Ill pick up a can of olive oil, and Ill shake it, and Ill say, Do you know what that sounds like in there? It sounds like money. Thats money, thats olive oil.There is much more in the podcast. They talk about what they look for when hiring people - the standards are a bit different than in other industries (Annie looks for candidates who are on time and dont smell of alcohol). Craig talks about red flags that indicate people need more training. What You Need to Know About News WritingWhat You Need to Know About News WritingNews writing follows a basic formula. While styles can diverge more dramatically depending on the kind of story- a feature story may look and sound very different than a hard news story- all news stories are cut from the same mold. The first element of news writing is, of course, to deliver the news. The 5 Ws Many people have heard of the 5 Ws, even if theyve never taken a journalism class. The Ws in question refer to the Who, What, When, Where and Why that every story should address. Depending on what the story is, how and when you answer those Ws may change. If, for example, youre reporting on a drive-by shooting in a city, youll likely start with where the crime happened (what street or area of town for the local paper) and who was involved. Figuring out what details to give a reader, and when, is key in constructing a story. The answer, of course, depends on the facts. If youre working on the abov e story, and the murder happens to be one of a string of similar crimes, that may be the point you open the story with. If, however, the above story revolved around someone notable being shot, that might be what you start your piece with. However, a story about a notable name being shot is a very different story than one about someone more in the private sector. The latter might speak more to ongoing local violence while the former is a story in and of itself- X person has been killed and heres what X person was known for. Crafting a Lede A lede, which is a journalism slang term for the first sentence or two of a story (i.e. lead), is an incredibly important parte of the process. You need to draw readers in with a hook while stating why the story matters. Like all forms of writing, theres no hard and fast rule about what makes a great lede. A good lede changes depending on the story youre writing. One of the best ways to get familiar with what a good lede isis to read. Read lots of different stories- from breaking news stories to features and reviews. Ledes vary wildly but, youll start to notice patterns and, more importantly, what kinds of ledes you like and feel are effective. The Purpose of a Nut Graf Anut kurvenverlauf, anotherjournalism slangterm, is the summarization of what the storys about. Anut graf(or nutgraph, nut graph, and nutgraf) can be a sentence or a paragraph and, sometimes, may also be your lede. Anut grafneeds to address why the story is being written, whether the piece is about something like the aforementioned murder, or a profile of a famous celebrity. Likeledes, nut grafs vary wildly from story to story, and theycan also be harder to identify thanledes.A good exercise is to read lots of different stories and try to find the nut graf. How Style Comes Into Play With Different Pieces The basics outlined above apply directly to all stories but, most obviously, to your classic news story. That said, all stories haveledesand nutgr afs, no matter what theyre about or where you find them. These elements are applied differently, and often moresubtly, in long-form journalism andfeature stories, but theyre still there. One of the best ways to see how the basic elements of news writing can be applied to very different stories is to read, back to back, three very different pieces. For a good exercise, try reading the lead story in any major paper. The front page of a paper (online and in print) offers the biggest news stories of the day and there youll find straight, hard news. It might be local or it might be international. Then hit the features section of the paper. Check outthe Artssection of theNew York Timesor theWashington PostsLifestylesection, and read a review,then another trend story. Then read a piece of long-form journalism in a magazine likeThe New YorkerorEsquire. (InThe New Yorker,nearly every article, save the reviews and pieces from Talk of the Town, is an example of long-form journalism.) Now think about how different each piece reads. Find the nut graf in each story and pay attention to how much each lede varies. Notice that some stories have nutgrafs that appear well below the lede, and others begin with the nut graf. Notice how the nut graf is more obvious in the news stories than in the features or the magazine stories. All these stories rely on the basic elements of news writingbut do so in different styles. This exercise is good for giving a sense of the breadth of journalism and how differently the rules of news writing can be applied.
